THE TWO-PAN PROBLEM

Stainless sears. Nonstick lets go. Most kitchens own both.

Stainless steel gives you a crust, then grabs the eggs. Nonstick releases the eggs, then becomes the pan nobody's allowed to touch with a fork. HexClad's pitch is one surface that does both jobs.

In HexClad's words: “We saw the problem with traditional cookware options and created a new type of hybrid pan unlike any other.”

hexclad.com, 28 Sept 2026.

Fried egg sliding in a HexClad pan
Close-up of the HexClad hexagon surface
01THE SURFACE

Hexagons sear. The valleys release.

Raised stainless steel hexagons are laser-etched over the pan. They touch the food and brown it like steel. Between them sits ceramic nonstick, so the food lets go.

“Get the cooking experience of stainless steel, nonstick, and cast iron, all in one beautiful hybrid pan.” HexClad homepage.

12-inch HexClad hybrid pan with glass lid
02THE COATING

TerraBond™ ceramic, PTFE-free.

The nonstick in the valleys is TerraBond™, which HexClad calls “our proprietary ceramic nonstick.” The company describes it as PTFE-free and free from forever chemicals.

hexclad.com/pages/hexclad-science, 28 Sept 2026.

Moving a HexClad pan off the heat with an oven mitt
03EVERYDAY USE

Metal spatula, then the dishwasher.

The hexagons protect the nonstick, so HexClad lists the cookware as metal-utensil safe and dishwasher safe. Two things you don’t do with a regular nonstick pan.

A pan nobody believed in, ten years on.

Daniel Winer and Cole Mecray developed the hybrid pan in 2015 and founded HexClad in 2016. Gordon Ramsay became an equity partner in 2021, and in July 2024 Studio Ramsay Global invested $100M.

Danilo Vicioso

Who I am

  • Former COO of Tabs, a top-10 most viral brand on the internet
  • Built its creator program to 100M monthly social impressions, and the paid ad engine alongside it
  • Founded Mainstreet, a consumer home-services platform: a team of 70, $25M raised (Greylock, Khosla, YC, Tim Ferriss), and it failed
  • Before that: Quintessential Ventures, an early seat at a high-growth startup, and entrepreneur-in-residence at Prehype
  • I’m looking to move into growth specifically. The creative and ToF is the work I want to be doing every day

Rather than send a résumé I did a weekend of the job.

What I built

What I’d do here

  • My KPI: scale ad spend, hold target CAC. Everything else follows from that.
  • Week to week: launching a bunch of different experiments against the Gordon control, losers killed early.
  • Scope and brief the work for UGC creators, then keep a hook library of what won.
  • Reporting so you never have to ask. Daily CAC. Weekly what we learned. Monthly cohort payback.
  • I can run ads across channels (YouTube, Pinterest, search) but I’d start on Meta and only open the next one when CAC earns it.
  • Event tracking I’d spec and work through with your team. That part isn’t me.

One number to protect. Seven ways it breaks. Three moves.

MOVE 2 · WEEK 2 ONStand up creative as a pipelineTwenty net-new concepts a week from ten creators and a studio, briefed off the approved claims sheet.
MOVE 3 · WEEK 4–8Sell the range, not just the panRetarget pan and set buyers into knives, HexMill and the shaker, with a kill condition if pan sales drop.

Ceilings, ramp and volumes are Danilo’s proposal, labelled as such. Margin and repeat rates are assumed; see the ceiling and sources.

THE SYSTEM

Only variety absorbs variety.

A disturbance with no capability facing it will move the number, and spend reveals it long before analysis does. HexClad’s ad account already leans on one face and one hook family. So the plan isn’t a list of tactics. It’s one variable to hold, first-order CAC, and a matching set of ways to hold it.

Seven disturbances, scored, owned, gated by a number.

Prices from hexclad.com, 28 Sept 2026. Margin, add-on and upgrade rates are assumptions (orange in the sources). Zero value is assigned to Gordon Ramsay’s earned reach, which is the real subsidy behind these ceilings.

The test ramp. The blanks are yours to fill on day one.

I don’t know your CPM, conversion rate or CAC, so I haven’t invented them. What I can commit to is the test spend ramp, on top of today’s spend, and the condition each week has to meet before the next one is funded.

CREATIVE VOLUME, AS ARITHMETIC

Whatever your CAC is, creative volume is what moves it.

To hold frequency under 2.5 at $6,000/day of test spend takes roughly 20 net-new concepts a week: ten creators from the Creator engine plus a studio, about 15% of spend. That ratio is from running it at Tabs, not from your account. Meta has no other lever left: audiences and bidding are automated, only the asset is yours.

Tabs creator accounts in search results

My work for Tabs: many creator accounts posting about one brand act like a wall of organic search results.

PROOF

What the content actually looked like

Real posts from the Tabs roster. Most videos get a few hundred views; a few break out, and the average is carried by hit rate. That’s why volume is the strategy.

HOW IT WORKS

What makes a creator program perform

Posting often, not waiting on one hitVolume is the strategy. A roster posting daily beats one big creator deal a month.
Accounts built around HexCladDedicated accounts, not a creator’s existing page, so the audience that gathers is HexClad’s.
A base so posting is guaranteedPlus a bonus on the videos that get real reach. Output you can count on, upside where it earns it.
Something people already argue aboutNonstick vs. stainless vs. cast iron is a fight every home cook has an opinion on. Hybrid sits in the middle of it.

THE WORK ITSELF

What a roster actually ships

TikTok and Instagram to start. A hook in the first two seconds, shot on a phone in a real kitchen, nothing that looks like an ad. Below: two clips in the format and two of the Tabs creator accounts, running as themselves.

Tabs creator clip“Check your bathroom cabinet…”
Tabs creator clip“You see those ice cubes in your freezer?”
CREATOR ACCOUNTS@naomixtabsA dedicated account, posting as a person who likes the product, not a brand channel.
CREATOR ACCOUNTS@tabs.monicaSame brand, different face and feed. Two of many: that is what makes the wall.

For HexClad the format stays; the content changes. The hook is a cook, and every coating line comes off the approved claims sheet.

WHAT WE’D MAKE FIRST

Twelve videos we’d remake

Converting: a HexClad ad still running 30+ days or in several versions, so it’s likely paying back. Viral: organic cooking posts well above that account’s usual. We take the viral hook and the converting ending. Ad data from the Meta Ad Library, 28 Sept 2026.

COMPLIANCE

The part that makes this hard, handled first

HexClad settled a $2.5M class action over coating claims in 2025 (it denied wrongdoing). Strangers on camera describing a coating is the whole risk. So creators work from approved lines, not instinct.

1BriefShips with the lines that are cleared and the lines that are not.
2Creator filmsApproved claims only. Never “non-toxic,” never health claims.
3Review · 24hOne reviewer, a deadline, so compliance never stalls output.
4PostPaid-partnership label, checked before it goes live.
↶ Off-sheet line or missing disclosure: sent back to the creator, not posted, no bonus.

SOURCING & VETTING

How we find and test them

FOUR SOURCES IN
01UGC marketplacesFastest route to a month-one cohort. Pay the fee, then move the good ones direct.
02FoodTok & grill TikTokWhere the audience already is. Screen for people who actually cook on camera.
03HexClad’s own customers52,558 reviewers and HexClad’s existing affiliate program, which offers up to 15% commission, are the warmest pool there is.
04Paid recruiting adsAds against creator audiences, pointed at an application page. The only channel we control the volume of.
FIVE FILTERS, FEWER EACH STEP
1Portfolio · three delivered videos plus retainer history
2Claims test · one brief from the approved sheet, scored on staying inside it
3Trial month · full deliverables, real deadlines, real review
4Score · reliability, craft and compliance at month end
5Retainer · winners continue; the rest are cut by name, in writing

Affiliate program: hexclad.com/pages/affiliate (“up to 15% commission”), 28 Sept 2026. Benchmark programs also ask for one demo video before any offer, and pay weekly so a weak start can be dropped fast.

THE SHORTLIST

Twenty creators we’d recruit first

Twenty real cooking creators, grouped by the product they'd sell and sorted by reach. The three dark tiles are the dream tier. We'd pitch them separately, outside the pay bands. The paid roster starts from the mid-tier names, and every one still goes through the five filters and a conflict check before we reach out.

COMPENSATION

The model in one screen

Retainer pay for monthly production: 7 videos per creator per week, about 30 a month. Nobody clears $1,500, so ten creators cost at most $15,000 a month fully loaded. That’s the number every other line here is judged against.
